  11. Step-by-step: your no-show policy in one week

You prevent no-shows with a combination of reminders, easy cancelling, a clear no-show policy that clients see before they book, a minimum booking notice and consistent registration of who did not turn up. A single measure rarely works on its own. Lookster handles most of these measures automatically: confirmation and reminder by email and push, one-tap rescheduling, no-show marking, a blacklist and no-shows per team member. Below are the seven measures that make a difference in practice, what you are allowed to charge in the Netherlands and how to measure whether it works.

Why do clients not show up?

Most no-shows are not malice. In practice you see four causes:

  1. They forgot. The appointment was made three weeks ago and never made it into their phone.
  2. Cancelling was too much effort. The client wanted to cancel but had to call during your opening hours or send a DM, and put it off until it was too late.
  3. No sense of commitment. An appointment arranged in a chat feels more casual than a confirmation with date, time, service and cancellation terms.
  4. A small group repeats it. A handful of clients account for a large share of your empty chairs.

Each measure below targets one of these causes. That is why the combination beats any single fix.

What does a no-show cost your salon?

Work it out for your own business, because the figure is usually higher than it feels. This is a hypothetical example, not an industry statistic.

Per no-show Per week Per year (48 weeks)
Average revenue per appointment €45
Number of no-shows 1 3 144
Lost revenue €45 €135 €6,480

A salon with one team member, three no-shows a week and an average ticket of €45 misses more than €6,000 in revenue per year. Your rent, wages and electricity keep running during that empty hour, so almost all of that amount is lost margin. A barbershop with a €30 ticket and five no-shows a week ends up at the same level. Fill in your own numbers, your ticket and your no-shows per week, and you know what a good no-show policy is allowed to cost you.

Appointment reminders: email, push or SMS?

An appointment reminder solves the biggest cause: forgetting. There are three channels. Email and push are the strongest combination, because they cost nothing per message and let the client reschedule straight away.

Channel What it does Cost
Email Full appointment with date, time, service and the link to reschedule or cancel, for every client Free in Lookster
Push notification Lands straight on the phone of clients with the Lookster app, even if they do not open their email Free in Lookster
SMS Short text with little room for details Usually costs money per message or through SMS credits

Lookster sends a confirmation by email and push right after booking, a reminder by email and push 24 hours ahead, and a new message when an appointment is rescheduled or cancelled. Every client gets at least two touchpoints, can reschedule with one tap from either message, and you pay nothing per message. Clients with the Lookster app get the push notification straight on their phone, even if they rarely open their inbox.

Timing matters: send the reminder before your cancellation window closes. A reminder 24 hours ahead with a 24 hour cancellation window still gives the client the chance to cancel for free, and gives you the chance to refill the slot.

Make rescheduling and cancelling easy

A client who cannot make it should be able to tell you with one tap. The more steps, the more likely they put it off and simply stay away. Make sure every confirmation and reminder contains a link with which the client reschedules or cancels within the window you set.

That may feel contradictory, because you would rather not have cancellations. But a timely cancellation is a freed slot you can sell again; a no-show is pure loss. In Lookster every confirmation and reminder carries a link to reschedule or cancel, and you get a push notification the moment someone cancels, so you can offer the slot to another client straight away.

Cancellation policy: what may you charge for a no-show in the Netherlands?

You may charge for a no-show or a late cancellation, provided you made it clear in advance and the amount is reasonable. That is the core of what ACM ConsuWijzer, the consumer information desk of the Dutch Authority for Consumers and Markets (Autoriteit Consument & Markt), says on the subject.

The rules in short, with the source:

  • You may charge cancellation costs when the client has no legal ground to cancel free of charge. ACM ConsuWijzer states that if the consumer has no reason to cancel for free, the business may charge cancellation costs.
  • The amount has to be reasonable. Reasonable costs are costs you already incurred, such as work already done or staff already scheduled. Costs you can still avoid may not be passed on. If you work with a fixed percentage, you must be able to explain why that percentage is reasonable. The later the client cancels, the more you may generally charge.
  • Your terms only apply if the client could see them beforehand. According to ACM ConsuWijzer, general terms and conditions (algemene voorwaarden) are only valid if you pointed them out before or when the agreement was made and the client had the chance to read them. A no-show policy that only hangs on a sign in the salon does not bind a client who booked online and never saw the sign.

In practice this means for a salon:

  1. Put your cancellation policy on your booking page, so the client sees it before confirming.
  2. Repeat it in the confirmation email and the reminder.
  3. Pick a cancellation window you genuinely need to refill the slot; 24 hours is common, 48 hours for long services.
  4. Keep the amount reasonable and explainable. A fixed amount or a percentage of the service you can justify is defensible; the full price of a service you did not perform usually is not.
  5. Be lenient with force majeure. Sending an invoice to a client with a broken arm costs you more in reputation than it earns.

This is general information, not legal advice. The rules differ per country; if you run a salon outside the Netherlands, check the rules of your own country. If in doubt about your own terms, have a lawyer or your trade association look at them.

Asking for deposits

A deposit is the strongest tool against no-shows for long and expensive services, because the client has already invested something. Ask for 20 to 50 percent up front for a colour service, a full set of nails or any service longer than ninety minutes, for example. State in your terms when the deposit is refunded (on timely cancellation) and when it is not.

With Lookster Pro the client pays online when booking, as a deposit or in full. Pro already runs at a select number of salons and will be available to everyone soon. In the meantime you simply take payment with your own card terminal; Lookster handles your calendar, bookings and clients.

Registering no-shows and keeping a blacklist

Register every no-show on the client card. Only once you track it do you see that a small number of clients account for a large share of your empty chairs. In Lookster you mark an appointment as a no-show; the mark then shows in that client's appointment history and counts in your statistics.

For clients who repeat it, Lookster has a blacklist: put a client on it and they can no longer book online. You can still schedule such a client by hand if they call and you want to give them a chance, for instance on the condition that they pay in advance from now on. That keeps you in control without turning clients away in public.

A practical rule many salons use: a friendly message after the first no-show, a warning after the second that the next one will be charged or requires prepayment, and the blacklist after the third.

Setting a minimum booking notice

Do not let clients book online five minutes ahead. Last-minute bookings carry a higher no-show risk, because they are impulsive and there is no time left to send a reminder. Set a minimum booking notice of two to four hours, for example. Clients who still want a quick slot can call; then you make the call.

In Lookster you set the minimum booking notice per salon. Combine it with an evening rate if you notice that late evening bookings in particular get missed more often.

Measure your no-show rate

Your no-show rate is the number of no-shows divided by the number of appointments in a period. Measure it before you take any measures, and again every month afterwards, otherwise you will not know what works. Look beyond the total:

  • Per team member. A high rate for one team member often points to a specific client group or time slot.
  • Per weekday and time slot. Saturday afternoons and late evenings often differ from the rest of the week.
  • Per service. Short, cheap services get missed more often than long, expensive ones.

Lookster shows no-shows per period and per team member in the dashboard, next to revenue, occupancy and returning clients. You see straight away whether the rate drops after you introduce your new policy.

Step-by-step: your no-show policy in one week

  1. Day 1. Calculate what no-shows cost you now with the table above and measure your current no-show rate.
  2. Day 2. Write your cancellation policy: window, amount, exceptions for force majeure. Put it on your booking page and in your confirmation email.
  3. Day 3. Switch on automatic confirmations and reminders with a link to reschedule or cancel.
  4. Day 4. Set a minimum booking notice and, if your evenings see many no-shows, an evening rate.
  5. Day 5. Start marking every no-show on the client card and agree the three-step rule with your team.
  6. After a month. Compare your no-show rate with the baseline. If it stays high for long services, a deposit is the next step.

A no-show policy does not stand apart from the rest of your booking process. The easier clients book online and the clearer the confirmation, the lower your rate. Frequently asked questions

Can a salon in the Netherlands charge a fee when a client does not show up?

Yes, provided you agreed it clearly in advance and the amount is reasonable. According to ACM ConsuWijzer, the Dutch consumer authority’s information desk, a business may charge cancellation costs when the client has no legal ground to cancel for free, but the amount has to be reasonable and you must be able to explain why. Put your no-show policy on your booking page and in your confirmation, and do not charge costs you could still avoid.

How far in advance should a client be able to cancel an appointment?

A 24 hour cancellation window is common in the salon industry, sometimes 48 hours for long services such as colour or a full set of nails. Pick a window in which you can realistically refill the freed slot. Send your reminder before that window closes, so a client who wants to cancel can still do so free of charge. Lookster sends the reminder 24 hours ahead.

Are SMS reminders better than email or push?

Not necessarily. SMS usually costs money per message and leaves little room for text. An email carries the full appointment plus the link to reschedule or cancel, and a push notification lands straight on the phone. Lookster sends a confirmation right after booking and a reminder 24 hours ahead, by email and push, free and with no SMS costs. The best results come from a reminder combined with easy rescheduling.

Can I ask for a deposit when a client books?

You can, and it is one of the strongest tools against no-shows for expensive or long services. Make it clear before booking and set out when the deposit is refunded. Online deposits come with Lookster Pro, which already runs at a select number of salons and will be available to everyone soon. The client then pays online when booking, as a deposit or in full.

What is a normal no-show rate for a salon?

There is no reliable industry figure, so measure your own rate: number of no-shows divided by number of appointments in a period. Do it per team member and per weekday, because Saturday afternoons and evenings often differ. If the rate stops falling after reminders, a minimum booking notice and a blacklist, a deposit for long services is the next step. Lookster shows no-shows per period and per team member.
